Operations Consultant for Small Business: Cost and When to Hire
What a small business operations consultant does, 2026 costs from $5,000 project work to $25,000 a month, and how to tell whether you need advice or someone accountable for the number.
Operations help for small business owners
Most owners do not need another report. They need the constraint named, and somebody accountable for moving it.
What does a small business operations consultant do?
A small business operations consultant studies how work moves through the company and finds where it stalls: the handoff between sales and delivery, the hiring bar, the meeting rhythm, and who owns which number. In the US, project work runs $5,000 to $15,000, hourly advisory $150 to $400, and ongoing senior part-time help $8,000 to $25,000 a month. Most buyers are owners doing $5M to $30M whose business still routes every decision through them.

Consulting sells a diagnosis. That is worth real money when you honestly do not know where the business is breaking. Two weeks of a senior operator looking at your numbers beats a year of guessing.
Nobody is on the hook for changing it.
That is the difference between a consultant and an operator. A consultant leaves you the plan. An operator carries a number, sits in the meetings, and is the person you look at when it does not move.

What does an operations consultant for a small business actually do?
They look at how work moves through the business and find where it stalls. That usually means the handoff between sales and delivery, the hiring bar, the meeting rhythm, and who owns which number. The output is normally a written diagnosis and a set of recommended changes.
How much does a small business operations consultant cost?
Project work in the US market typically runs $5,000 to $15,000. Hourly advisory runs $150 to $400. Ongoing part-time senior operating help runs $8,000 to $25,000 a month. My own ladder is a free 30-minute call, a $5,000 90-Day Scorecard over two weeks, and the seat from $10,000 a month.
Is a consultant or an operator the right hire?
A consultant diagnoses and hands you a plan. An operator carries a number and sits in the room while the plan runs. If your team already knows what is broken and cannot get it executed, advice will not fix it. If you genuinely do not know where the constraint is, start with the diagnosis.
What size business should hire operations help?
The usual band is $5M to $30M in revenue. Below that an owner can still hold the operation in their head. Above it a full-time officer is normally justified. In between is where senior part-time help pays for itself fastest.
How long does an operations engagement take?
A diagnosis takes two weeks. Changing how a business actually runs takes 90 days to see movement in the numbers and closer to a year to make it stick. Anyone promising a turnaround in 30 days is selling a document, not a result.
What should I bring to the first conversation?
One bottleneck. The decision or hire or conversation you keep pushing to next week. No deck, no data room, no prep. Thirty minutes is enough to tell whether the problem is a system, a person, or the owner's calendar.
How do I know if it worked?
Pick the number before you start. Revenue per producer, speed to first contact, close rate, retention, or hours the owner spends in delivery. If the engagement ends and nobody can point to a number that moved, it did not work.
Do you only work with real estate businesses?
No. The receipts are densest in real estate and PropTech because that is where the last decade was spent, but the work is the same in any business with a P&L, a sales team, and an owner who is the bottleneck.
Month to month, 30 days notice, no equity, no long-term agreement. If the seat is not earning its fee you should be able to end it in a sentence.
