Guide · For brokerage and team owners

Fractional COO for real estate.

By Michael Schuerman · Growth Partner · Atlanta

A Fractional COO builds the system. I take the operating seat and run the recruiting, retention, and expansion moves with the owner.

For
Brokerage and team owners whose growth still depends on their own calls.
The role
A Growth Partner for recruiting, retention, accountability, and expansion.
The difference
A Fractional COO builds the system. I make the calls the system cannot make.

Coach vs. consultant vs. the seat

A coach asks questions. A consultant hands over a report. I take the seat.

A coach helps you find your own answer. That's the job, and it works for a lot of people.

A consultant tells you what the answer is, hands you a plan, and steps back. That works too, if you have the bandwidth to run the plan yourself.

I don't do either. I take the operating seat and own the weekly work with the owner.

Taking the seat looks like this: the right person ends up in the right role, not just a good person in whatever seat was open. There's a meeting structure that runs without you chasing it down every week. And when a Zillow policy shifts, a market turns, or your best agent leaves, the team has a documented process for it, because the business was never built to depend on any one person.

01 What a Fractional COO does inside a brokerage

Builds the system. Not the moves.

In real estate, a Fractional COO owns the system around the producer roster. The hiring loop. Onboarding. Producer ramp. Retention. The comp plan. The dashboards.

Ten to twenty hours a week. $8K–$25K a month. A good one leaves behind a machine that runs without them. The brokerage stops being held together by the founder’s memory.

That's real value. But it's not the whole problem.

02 Where the Fractional COO seat stops

Brokerages don't scale on systems. They scale on calls.

The hiring loop is built. The cadence is running. The dashboards are clean.

And the recruiting conversation with the team lead you've been chasing for six months still hasn't happened. The retention call with the producer who's 30% of GCI is still on your list. The split conversation you keep deferring is still deferred.

Those aren't system problems. They're seat problems. A Fractional COO won't take those calls. An Operating Partner does.

03 The receipt

10 to 90 producers. 15 months.

ChuckTown Homes. A Charleston brokerage that wanted to grow by hiring. From his Zillow seat as their Zillow Growth Advisor, the work was running the producer calls: recruiting, ramping, retaining: across five new markets and three states.

The play wasn't tech, ads, or a rebrand. It was the people calls, made on a cadence, by someone who wasn't the founder.

A second receipt, from a recruiter seat with a current real-estate client: 70 hires in six months, scaling the roster from 60 to 120 producers across five markets and two states. Same thesis. Different seat.

04 How to know which seat you need

Run the number first.

If your bottleneck is operational sprawl: no cadence, no dashboards, no clear hiring loop: a Fractional COO is the right seat.

If your bottleneck is the recruiting call, the retention call, the split conversation, the team-lead pitch: that's an Operating Partner.

05 Questions brokerage owners ask

The questions underneath the search

What does a Fractional COO do for a real estate brokerage?+

Builds the operating system. The hiring loop. Onboarding. Producer ramp. Retention. Comp plan. Dashboards. 10–20 hours a week. $8K–$25K a month. A good one leaves behind a machine that runs without them.

How is an Operating Partner different from a Fractional COO?+

A Fractional COO builds the system. An Operating Partner runs the move. The recruiting conversation with the team lead you've been chasing. The retention call with the producer who's 30% of GCI. The split conversation you keep deferring.

Why does real estate need this specifically?+

Brokerage growth lives or dies on three things. Producer count. Producer quality. Producer retention. None of those scale by adding tech. None scale by running ads. They scale on one good call on one person in one week. Usually the founder makes it. That seat is the bottleneck. That’s the seat to fill.

What's a real receipt?+

ChuckTown Homes: 10 producers to 90 in 15 months across five new markets and three states. Michael advised from his Zillow seat as their Zillow Growth Advisor. The play wasn't tech, ads, or a rebrand. It was the people calls.

How is this priced?+

Not by the hour. Priced against the cost of the moves you're not making. Run the decision-cost calculator: if the number is bigger than the seat, the seat is the cheap part.

Should a small real estate team hire a fractional COO?+

A small team usually can't justify a full-time COO yet. The work still has to get done, especially recruiting and expansion into new markets. A fractional COO does that work at a size the team can afford.

Bring me the bottleneck.

30 minutes. You bring the call you keep not making. If it's a fit, you'll get a firm price before you commit to anything.
