Michael Schuerman · Growth Partner · Atlanta
You built it.
Now it owns you.
By Michael Schuerman · Growth Partner · Atlanta
Owner dependency is not a feeling. It shows up in six specific places. Here they are, and what each one is costing you.
Michael Schuerman has removed owner dependency inside businesses from two agents to a $300M business line. He was one of 15 on the Zillow Flex (now Zillow Preferred) Go-To-Market team and later National Director of Sales Operations at PLACE. The record: background · ChuckTown Homes, 10 to 90 producers · Dwelli, where Michael was the first Growth Advisor in the Flex program.
02 The signs
Six places it shows up
- 01
The week you take off costs you a month
Vacations do not break the business, they defer it. You come back to a queue, and the queue takes four weeks to clear. That is not a busy season. That is owner dependency.
- 02
Every price above a threshold routes to you
There is a dollar figure nobody on your team will quote without checking. Find that number. It is the ceiling on the business, and you set it.
- 03
Your managers manage tasks, not people
They assign work and report status. Nobody on the bench is coaching, correcting, or firing. When you promote your best producer and revenue drops twice, this is why.
- 04
The top three customers know your cell number
Concentration plus a personal relationship equals a business a buyer discounts. Not because the revenue is not real. Because it leaves with you.
- 05
You are the escalation path for everything
Refunds, exceptions, the angry email, the hire that is not working out. If the answer to who decides is always you, then the org chart is decoration.
- 06
The important call is two months old
The VP conversation. The renewal. The partner who is underperforming. You know exactly what to do. It keeps sliding, because the only person allowed to do it is running the day.
03 What it costs
Two bills, and one of them is already due
The first bill is your life. The calendar, the phone on vacation, the decisions you carry home. Owners pay this one quietly for years.
The second bill arrives at sale. A buyer underwrites the business that exists after you leave. If the relationships, the pricing judgment, and the escalation path all leave with you, the multiple reflects it.
Fixing this is not a document. It is a set of decisions moved to named people, and someone senior enough to run them until those people can.
That is the seat I fill. I sit in your ops meeting, I carry a revenue target, and your team reports on it with me in the room. Then I build the person who takes it from me.
04 Questions owners ask
The rest of it
- What does owner dependency mean?
- Owner dependency means the business cannot produce its results without the owner personally involved in decisions, relationships, or delivery. It is the single largest discount a buyer applies at sale, and the single largest tax on the owner's life before one.
- How do I know if my business is too dependent on me?
- Take two consecutive weeks off with your phone off. Whatever breaks, or whatever waits, is the map. Most owners will not run the test, which is itself the answer.
- How do you reduce owner dependency?
- You do not fix it with a process document. You fix it by moving specific decisions to specific named people, with the authority written down and a cadence where they report on those decisions out loud. Then you stay out of the way long enough for them to be bad at it before they are good at it.
- How long does it take to make a business run without the owner?
- Real movement inside a quarter, if someone is running the moves rather than advising on them. Durable independence in twelve to eighteen months, because it is gated by people learning to make calls they have never been allowed to make.
- Does owner dependency affect what my business is worth?
- Yes, more than almost anything else on the P&L. Buyers underwrite the business that exists after you leave. Owner-dependent businesses trade near 2x to 3x. Businesses with a real management bench and clean decision rights trade materially higher.
- Can I fix this myself?
- Some owners do. The ones who do not usually fail the same way: they are the constraint, and the constraint cannot supervise its own removal while running the day. That is what the seat is for.
