Real Estate Team Coach vs Sales Manager: Which to Hire
Coach, sales manager, or Operating Partner for a real estate team. What each one owns, what each one fixes, 2026 costs, and the order to hire them in so you do not pay three times.
For team and brokerage owners
Hire a real estate coach when your agents hold appointments and need skill reps, at $500 to $5,000 a month. Hire a sales manager when the play exists and needs running daily, at $70K to $140K plus variable. If the standard was never defined, neither one works. Structure comes first, then management, then coaching.

Structure, then management, then coaching
Define the standard: response time, appointments set and held, per agent, per week.
Fix routing and capacity so the standard is physically possible.
Check the split and comp plan against the behavior you need this year.
Hire the manager into a role that now exists on paper.
Add coaching once there is a system worth coaching into.

Should I hire a real estate coach or a sales manager?
Hire a coach when your agents hold appointments and simply need skill and accountability reps. Hire a sales manager when the play, the standard, and the comp plan already exist and just need running daily. If you cannot state the standard out loud today, neither hire will work, because there is nothing to coach and nothing to manage.
What is the difference between a coach and a sales manager for a real estate team?
A coach advises and leaves. A sales manager is in the building every day holding the standard. Coaching costs $500 to $5,000 a month and owns no outcome. A sales manager costs $70K to $140K plus variable and owns daily execution. Coaching changes people. Management changes consistency. Neither one changes structure.
Will coaching fix low agent production?
Only if the cause is skill. In most teams I have looked at, low production traces to lead routing, response time, capacity, or a comp plan paying for the wrong behavior. Coaching a structural problem is expensive motivation. Rank production per agent for the last 90 days first, and the cause usually names itself.
How much does a real estate team sales manager cost?
$70K to $140K base plus variable in most markets, with 60 to 90 days to hire and ramp. Compare that against the revenue currently sitting in agents who miss the standard. If the manager's job description does not exist in writing, build the role before you fill it, or expect to hire twice.
Do Zillow Preferred or Flex teams need a coach?
Some do. Most losing allocation do not have a skill problem, they have a speed and routing problem, and those are owned rather than coached. Start with median time to first contact per agent for the last 90 days. See the guide on increasing Zillow Flex conversions and the coach versus Operating Partner comparison.
