04 When I am the wrong hire
You want a certified EOS Implementer to install the framework from scratch. That is a different profession and there are good ones. Install it first, then decide whether you need someone to run it.
You want the Integrator seat filled permanently and full time. Hire it. A part-time seat is a bridge to that, or a substitute for it below $30M in revenue. It is not a replacement for a real second in command in a bigger company.

Do I need to be running EOS to hire one?
No. Integrator is an EOS word for a job that exists in every company: someone who owns the operating rhythm so the founder does not. If you do not run EOS, the same seat is usually called a fractional COO or an Operating Partner.
What is the difference between an Integrator and a fractional COO?
An Integrator runs an existing framework: Level 10s, scorecard, rocks, the accountability chart. A fractional COO builds the operating system from whatever you have. If EOS is already installed and nobody is driving it, hire the Integrator. If there is no system yet, hire the builder.
Is an Integrator the same as a Chief of Staff?
No. A Chief of Staff protects the founder's time and manages priorities on the founder's behalf. An Integrator holds the leadership team accountable in their own right. One is leverage for the founder, the other is a peer to the leadership team.
When should a Visionary hire an Integrator?
When rocks keep slipping, the Level 10 has turned into a status update, and the founder is the only person who chases anything. If quarterly commitments land without the founder pushing, you do not need the seat yet.
Can a fractional Integrator work ten hours a week?
Yes, if the leadership team is already in place. Ten hours covers the Level 10, one-on-ones with the leadership team, and scorecard follow-through. If the team is not built yet, the seat needs more time because it is hiring as well as running.
How long does a fractional Integrator engagement run?
Most run six to eighteen months. Either the business grows into a full-time Integrator, or an internal leader is developed into the seat. Both are good endings. Building the internal successor should be part of the scope from day one.
What should I look for in an Integrator?
Someone who has run a team, not just facilitated a meeting. Ask what they did when a leader missed a rock two quarters running. If the answer is a process, keep looking. If the answer is a conversation they actually had, you are close.
