How to start new agents on team leads.

By Michael Schuerman. Updated September 2026.

The short answer

No agent touches a team lead until they pass training. That means two to three weeks of scripts, CRM, and objection handling before the first lead arrives. Set the expectations before you hire them, not after.

This is the system I run with teams. It protects the agent, the consumer, and your standing with the lead program.

The gate before the first lead

Onboarding runs two to three weeks and covers three things:

  • The scripts, word for word
  • The CRM, used the way the team uses it
  • Objection handling, practiced until it holds up

The expectations conversation happens before the hire, not after. If the accountability is not okay with them, they are not a fit. A new agent who fails on your leads costs you twice: the burned leads, and your standing with the lead program.

The standards you hold them to

Every agent on leads is measured against the same numbers:

  • 90% or better appointment-set rate on the leads they reach
  • 70% or better of those appointments actually happen
  • 30% or better convert to showing homes
  • 8 to 10% closing conversion over time

The industry average on online leads is 2 to 3%. A trained, accountable agent should run well above that.

The weekly review

Someone grades calls every week. Someone sits with each agent for 30 to 45 minutes every week: new leads, old leads, and the calls that were listened to. Wins get named. Problems get fixed.

When an agent falls behind, pause them early. If they stay behind, pull them off lead rotation. You answer to the lead program, and the lead program does not accept excuses.

The first call

When a lead comes in, three things happen at once: an automated text, an automated email, and a phone call. The text and email name the platform the consumer inquired on, because half of them forgot where they inquired.

The goal of the first call is one thing: set the appointment, today if possible. The further out the appointment, the colder the emotion, the worse the show rate.

The script is three questions: appointment, location, motivation. "You inquired on 123 Main Street. How soon did you want to see it?" Then what draws them to the neighborhood, then what has them moving. No financing questions on the phone. Those conversations happen face to face, where the agent is most effective.

What I do

I install this system with team owners: the onboarding gate, the standards, the weekly review rhythm, and the first-call script. Then I stay until it runs without me.

Questions owners ask

How long before a new agent gets team leads?

Two to three weeks of training first. Scripts, CRM, and objection handling come before the first lead, not alongside it.

What conversion rate should a new agent hit?

The industry average on online leads is 2 to 3%. A trained agent on a real system should reach 8 to 10% over time.

What do I do when an agent falls behind?

Pause them early. If the weekly review shows they are still behind, pull them off lead rotation. Your standing with the lead program matters more than any one agent's feelings.

Should new agents ask about pre-approval on the first call?

No. The first call sets the appointment. Financing conversations happen face to face, where trust exists.
